AI lead intakefor a renovation company.

Demonstration buildGranitas Renovation is a fictional company. The automation, the 40-enquiry test set, the results and the failure drills are real.

Enquiries arrive in two languages, at all hours, of wildly varying quality. This build alerts the owner to the valuable ones in seconds, answers the routine ones within a minute, and never lets an unchecked AI message reach a customer.

One run of a forty-enquiry test set, not a guarantee. It shows the system handles this range of input correctly. It doesn't show it will never misread anything.

01 · The problem

First reply wins.Inboxes reply last.

In a trade where the first response usually wins the job, every hour an enquiry sits unanswered is revenue leaking out of the business.

A renovation company with a working website gets enquiries in two languages, at all hours. Some are ready to buy. Some say three words. Some are selling SEO.

The owner handles them all the same way: read, copy into a spreadsheet, reply when there's a gap in the day. Replies land hours later, sometimes the next morning.

The obvious fix makes it worse. Auto-replying to everything answers the spam, sends the same generic message to a €50,000 renovation and a request to paint one wall, and puts the company's name on text nobody checked.

02 · What I built

The AI reads.Code decides.

An AI step reads each message and extracts structured fields. Everything after that is plain code: routing rules, thresholds and templates that can be read, tested and changed without re-tuning a prompt.

BSyncUpdates the job system

Two automations, deliberately separate. If the company's job system goes down, customers still get answered and only the sync waits. A single workflow would have taken everything down with it.

Hi, we're looking to redo our kitchen. Budget around 18 000 €, and we'd like to start in 2 weeks if possible.

Real enquiries arrive messier than this: four languages, typos, missing fields, budgets in the wrong currency.

03 · Routing

Four routes.One decision each.

Every enquiry ends on exactly one route, decided by code from what the AI extracted. Customers are answered in their own language.

The 40 test enquiries, routed40 / 40
  • Hot

Instant Slack alert, a CRM contact, and an AI-drafted reply held for a person's approval before it's sent.

  • Warm

A CRM contact and a templated acknowledgement in the customer's language.

  • Incomplete

A reply asking only for the specific details that are missing, so the company can quote.

  • Needs a person

A Slack alert with the reason, and no automated contact at all.

  • Spam

Logged and stopped. No reply, no CRM record, no alert.

RouteNeeds a person

Flagged and passed to a human instead of obeyed. Plenty of AI automations would simply have done what it asked.

The three urgency misses

All three enquiries mentioned no timing at all, and the model read "no rush" rather than "not stated". Both readings are defensible. None changed a routing decision, and the follow-up email no longer depends on that distinction.

What this result means

One run of a forty-enquiry set, not a guarantee. It says the system handles this range of input correctly. It doesn't say it will never misread anything.

05 · Breaking it on purpose

Broken first.On purpose.

Anyone can show a working demo. These are the two real defects found by deliberately breaking the system, and the three failure drills it then passed.

Defect 1

Duplicate detection broke on AI output

The job system hashed the whole payload to decide whether a repeat was the same lead. That payload included the AI-written summary, and a language model doesn't write the same text twice, so a resubmitted enquiry looked like a different request. Safe, but noisy. The fingerprint now covers only fields taken directly from the form.

Defect 2

Spreadsheet formula injection

The audit log is a Google Sheet, which runs any cell that starts with =. The AI summary is written from the customer's own words, so a crafted enquiry could have planted a live formula in the client's spreadsheet. Leading formula characters are now stripped before anything is written.

Three failure drills on the live system

Drill 1 Passed

The client's system goes down

Customers were still answered within a minute. The sync failed and alerted the office, and recovery was one click once the system returned.

Drill 2 Passed

Write succeeds, response lost

The classic duplicate-record scenario: the job is saved but the confirmation never arrives, so the system tries again. One record, not two.

Drill 3 Passed

A twenty-second response

Tolerated. Slower than normal, but nothing was lost and nothing broke.

06 · Running cost

What it coststo run.

Zapier charges by tasks, the actions a workflow completes. Spam is cheap to stop. A hot lead does the most work: an alert, a CRM record, an AI-drafted reply and an approval step.

Tasks per enquiry, by route

Above the smallest paid band. Fits the next one up.

Uses the test set's average of 8.2 tasks per enquiry; band sizes as published by Zapier in October 2026. Every AI step runs on the standard model tier instead of the premium default, a choice worth about four times the running cost.

07 · Limitations

Known limitations,stated plainly.

Because they'd be found eventually anyway. Each one is a scoped piece of work in a real deployment, not a surprise after go-live.

  1. 01

Returning customers are matched by email

Someone who enquires once by email and again by phone only will create a second CRM contact.

FixLook the customer up by phone when no email is given.

  2. 02

A double submission gets two acknowledgements

Duplicate detection prevents duplicate records and duplicate jobs, but not duplicate emails within the same few minutes.

FixCheck for recent contact before sending.

  3. 03

    Email templates live in code

The client can't change their own wording without me.

FixMove templates somewhere the client controls.

  4. 04

    Currency conversion is approximate

It's used only for routing decisions and never shown to a customer.

  5. 05

    The platform has a ceiling

This build uses 26 of Zapier's 30 steps per workflow. Anything much more complex needs splitting across workflows or moving off Zapier.

    26 of 30 steps used

  6. 06

    Real customer data brings obligations

With real traffic, Zapier and the AI provider both process the client's customer data, much of it outside the EU. That needs a data processing agreement and a straight answer to "where does our data go?" before go-live.

08 · For your business

Your enquiries,same shape.

It fits anywhere enquiries arrive as free text and need sorting before a person spends time on them. What changes per business is the rules, thresholds, tone and the systems it writes into. The structure stays.
